Recently, I interviewed Brian Gale, the CEO of a midsize company in Cleveland, Ohio, that prints tags and labels. I asked him the same question I ask every business owner and leader I speak with, What about your business is keeping you awake at night these days? He didnt hesitate with a response. Without question my biggest challenge is finding the right people. His answer surprised me because the Clevelandunemployment ratewas hovering higher than 10% so I prodded him a little more. Why is it so hard to find people when the unemployment rate is so high, adding, Id guess that youd have people banging on your door? Theres no shortage of people applying for jobs, he said, the problem is the quality of the people who are looking for jobs and Im never going to fall in the trap of just hiring a body for the sake of filling a spot, he went on to explain. As part of our application process,Gale said, job seekers are given a short math test of ten questions. The first question is, There are 1,000 labels on a roll and four rolls in a case. How many labels are in a case? The past week, he said, about twenty people have applied for jobs and taken the test and almost all of them failed, including folks whod graduated from Community Colleges. Theres no way Im taking a chance on any of them, he concluded. Recruiting for an Ability to Learn There are a wide variety of assessment and evaluations tools available and you should use them to make certain that someone possesses not necessarily a formal education but sufficient intelligence to play a role in an organization thats going to call for nonstop learning. But basic smarts are just half of the necessary mindset. The second half is the ability to learn new things, something a surprising number of people find incredibly difficult. Stanford professor Dr. Carol Dweck has been watching the behavior of bright people and how they learn since she was a sixth grader in Brooklyn. Her then teacher, Mrs. Wilson, ranked her class by IQ scores and only the best were given the prestige assignments. Dweck noticed that many bright students were afraid of taking another IQ test, because they might not be near the top anymore. That led her to pursue a career in psychology analyzing the way bright people see setbacks and how that profoundly influences their capacity for learning. What are Dr. Dwecks conclusions? People who must look good to others, people who think mistakes make them look bad, people who have issues with accountability or are so desperate they steal credit from others, have a hard time learning new things. Interviewing for Attitude You need to know how to interviewto understand how your candidates view setbacks. Do they avoid challenges and accountability for mistakes? Are they deeply concerned with how they look to others? How recently have they accepted a setback and learned something new? Can they give others credit for their success or are they stingy? Are they lifelong learners? Answers to interview questionslike these tell you a lot. If a person acts like they believe mistakes mean Im stupid, or the manager has to be the smartest person in the room, he or she will have a very hard time learning in an organization focused on constant reinvention. Plenty of bright and experienced people have a hard time learning new things. The late Ken Iverson, credited with originally leading Nucor down the path to constant change and innovation, frequently used a phrase still invoked daily at the company: Anything worth doing is worth failing at. Nucor, which doesnt have an RD Department, is willing to try any workers idea and see if it works. If it doesnt work out the company figures out what they learned from the attempt and moves on without recriminations, long faces, punishments or embarrassment. To be sure, her stories of her manager’s many misdeeds provoke a horrific reaction in me, and I find myself grasping for encouraging things to say in response. It’s not an easy situation to navigate- but what’s the alternative? Leaving today and taking a gamble that everything will line up elsewhere? Yes, having a boss you hate is a big reason that people start the job search, but it’s not the only way to handle the problem. And if getting a new gig isn’t something you want to consider at the moment, then you’re going to figure out how to deal with the imperfect scenario: great job, crappy boss. 1. Take a Good Look At yourself, at your boss, at your team and the department you’re a part of, at the work you do. This isn’t exactly new advice, but have you considered if it’s you that’s the problem, or at least a little piece of it? You’re no doubt a fantastic employee and any manager would be lucky to have you working for her, but still, it doesn’t hurt to evaluate the reasons that you can’t deal with your horrible boss just to rule out your involvement. If she micromanages you, could it because you turn in incomplete products to higher-ups? Or, if she’s never around to answer questions, could it be that you’ve proven yourself to be incredibly reliable and she’s not aware you’d like more feedback? Figure out exactly what it is about your manager that’s problematic and determine if there’s anything you can change or address. If there’s nothing (and that’s possible!), maybe you could adjust the way you react to her behavior so you don’t escalate situations. For example, if she’s constantly emailing you at odd hours, expecting immediate responses, it’s up to you to gently set guidelines for your response rate- rather than responding snappily. Also, if there’s anything, anything at all that you find redeeming about her, write it down and look at it whenever she makes you want to quit on the spot. Is she supportive of the company’s flex work policy? Does she give you free rein on big, meaty projects? Yes, consider yourself lucky to have the autonomy. Sure, your boss may not be the best manager, but look at the big picture and see how the view is. 2. Remind Yourself Why You Love Your Job That’s right. Continue to bask in the glow that exists from simply loving your job. Make a list of all of the things about your position that you dig. Write down everything from unlimited organic milk to your standing desk to being able to work closely with the graphic design team. Nothing’s too small for this list. And if you are really, sincerely passionate about your position, this should be the easy part. Once you have your list, you can go on doing your work and rejoice in the fact that there is so much that you appreciate and value. Does it make sense to leave all that behind because of a bad boss? Plenty of people make that very move, but unless your manager is causing you severe anxiety or making it so you dread going into the office every day, try to really hone in on the parts of it that are working well. Avoid letting your big, bad boss see you rattled. If this person is as insecure or incompetent as he needs to be to be making one of his reports so miserable, it won’t do you any good to let him think he’s gotten you flustered. Try to stay positive in his presence, even if that means grinning and bearing it in the moment (and unleashing a rant to your best friend later). If you love your job, it probably means you’re doing good work, work you’re proud of. Concentrate on maintaining that stride, and maybe- just, maybe- some of your frustrations will begin to dissipate. 3.
